The number to protect is a target CAC of $42.24. It comes from the ceiling: $88 average order × 40% margin × (1 + 1) repeat orders gives $70.40, and the guard line is 0.6 of that. The inputs are guesses until MERIT's real numbers replace them.

Each ad concept has to carry one job: a reason to buy, a proof, an offer and a face. For MERIT the proof is The Minimalist wear study, the offer can be the Signature Bag that ships free with a first order, and the face is a creator showing a shade match or a five minute routine.

Ceiling = average order × margin × (1 + repeat orders): $88 × 40% × (1 + 1) = $70.40. Guard line = 0.6 × $70.40 = $42.24. Across the ranges: $0.01 to $249.75.

Range across the assumptions: $0 to $250.

The $70.40 ceiling mixes guesses ($88 order, 40% margin, one repeat order) with simple math. The $42.24 guard line is 0.6 of it. Week one replaces the guesses with MERIT's real order data.

The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.

Six weeks. Weeks one and two run 12 ads at $250 each, $3,000 a week. Weeks three and four run 12–20 ads, $4,000 a week. Weeks five and six run 20 ads, $5,000 a week. Total $24,000 of tests, with $10,000 spent by the end of week three.

Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.

More concepts means more shots at a winner. At 20 concepts the guess is 2 winners and $18,000 added; at 80 concepts, 8 winners and $72,000. Hit rate and spend per winner are guesses.

Of the $100,000 budget, the largest share goes to winners; tests, creators and pages take the rest. The split moves at each gate.

The math. 45% × $100,000 = $45,000; 25% × $100,000 = $25,000; 20% × $100,000 = $20,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.

This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.

A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.

09 Payback

At a $75 CAC an $88 order never pays back, so we stop

Payback is the real constraint. At a CAC of $20 the first order pays back, with $50.40 left. At $40 it needs repeat orders and leaves $30.40. At $75 the order never pays back, −$4.60 left, so we stop. At $100 it is −$29.60.

Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
